Leading a team

Your first days
as a team leader

You use Snubbas the way everyone does — a Build every morning, a reflection every evening. On top of that you get your team’s dashboard, you set what the team is working toward, and you run the team itself. This guide covers what is different.

For team leadersEight stepsRead Getting started first
01

How you became the leader

Your company’s administrator chose you when they set the team up.

In Snubbas a leader is a role, not a rank: it decides who sees the team’s dashboard and who sets its direction. The administrator picks one for every team, and can change it later.

If you did not have an account yet, you get the same invitation email as everyone else, and the team is yours from the moment you sign in. The steps up to your first conversation are the ones in Getting started.

02

Your onboarding

The same conversation as everyone’s, with two differences.

What you agree to

Before we start talking describes what a leader sees, not what a team member sees: the Builds your people commit to, a weekly view of the team without names, anonymous feedback on your leadership, and your own private reads of each person — never what anyone wrote.

The leader’s version of “What stays yours”.

Do you lead a team?

Say yes, and Snubbas asks what kind of team it is and who is on it. Names are enough. It then tells you that it will ask you a couple of questions about the team each day — step 05.

The leader’s branch of the conversation.
03

The team dashboard

Your home screen. Your own day at the top, your team’s underneath.

  • Today’s builds — your own Build first, then each person and what they are building today: Building, Built, Pivoted, Out. While someone is building, their card shows the Bottleneck they named and their Approach to it. People who have not defined yet are marked as such.
  • Team builds — what the team is working toward, with company builds from the administrator tagged Company.
  • News — updates you post for the team (step 08).
  • Feedback — anonymous feedback on your leadership, drawn from how the team talks to Snubbas, once there is some. Never attributed to anyone.

At the top, beside the team’s name: Observations (step 06) and Manage (step 07).

Your Build, then each person’s — with their bottleneck and approach.
News, team builds and your own outcomes further down.
04

Set the team’s direction

Team builds are what your people’s daily Builds should add up to.

  1. On the dashboard, tap + Add beside Team builds.
  2. Say what the team is working toward. Talk it through — several at once if you like — and Snubbas turns it into separate team builds. Write it out instead if you would rather type.
  3. Check each one — What the team is building and By when. Nothing is saved until you tap Save build.
Talk it through — or write it out.
Check it, set a date, save.

Each team build shows on the dashboard with how far along it is. Tap one to update its progress.

Finished ones move to Completed & archived. Keep the open list short: a team building toward nine things is building toward nothing.

05

Your day as a leader

The same Define and Reflect as everyone — with your team in them.

In the morning

Before your own Build, Snubbas asks where the team is heading, what is holding it back, which person needs your attention today, and where your time would make the biggest difference.

In the evening

After your own reflection, it asks whether that time paid off, whether the bottleneck moved, how it went with that person, and what the team learned.

On Fridays it also asks how the people you choose are doing, and whether the team builds have moved.

06

Observations

Your read of how someone is doing, written down while it is fresh.

  1. Tap Observation on a person in Today’s builds.
  2. Write Your observation — or Speak the observation: feedback or recognition about a specific situation you saw. It is optional.
  3. Give Your assessment: how consistently they get things done — Gets it done, A light push, A sustained push, or Doesn’t get it done. Then Save observation.

The person sees

Your note, under Feedback & Recognition in their menu. Write it to them.

Only you see

The rating. It is your read as their leader, never a Snubbas score, and nobody on the team can see it.

Observations at the top of the dashboard lists what you have recorded for each person, over the last 30 days, 90 days or 6 months.

The note is theirs to read; the rating is yours alone.
Everything you have recorded, per person.
07

Run the team

Manage on the dashboard is where the team itself is kept up to date.

Name

Change it under Team name and tap Save. Under it are the Members: you are tagged Manager, and a tick shows who has finished onboarding.

Add people

  1. Under Add member: Who are you adding?
  2. Already here — someone on the company list: search by name or email and tap +, or Add from the company list to pick several. Someone new — first name, last name, email, and a role if you like. A whole list at once? Import from a spreadsheet.

Invite them

Someone without an account shows as Pending. Tap Invite beside them and confirm Send invitation: that creates their account and emails them a link to activate it. Adding someone never contacts them on its own.

Remove someone

Tap the person, then Remove from team. They stop appearing on the dashboard; their own account, Builds and history are kept. The same sheet lets you correct their name and role, and has Send password reset for someone who is locked out.

Manage team: name, members, and adding people.
Someone new: name, email, role.
One person: edit, reset password, or remove.
08

Team news

Tell the team what changed, without another meeting.

  1. Open Team news on the dashboard and tap + Add.
  2. What’s the update? Say it out loud and Snubbas writes it up as a short article — or Write it manually.
  3. Post news now, or Schedule news for later.

Snubbas also knows about it, so it can bring it up when it matters to someone’s Build.

Say the update; Snubbas writes it up.
Be straight about this

What you see,
and what you don’t

Your team will ask. Tell them on day one — it lands much better from you than discovered later.

You see
  • The Build each person commits to, the obstacle they name, and whether their day lands
  • A weekly view of the team, without names
  • Anonymous feedback on your leadership, drawn from their conversations

Plus your own observations, which only you can rate.

You never see
  • Anyone’s conversations with Snubbas
  • What someone said while reflecting on a day that went badly
  • Who said what in the feedback about you

That boundary is what keeps the conversations honest.

Common questions

Can I read what my team says to Snubbas?

No. Nobody can — not you, not the company administrator. You see the Build each person commits to and how their days land, and anonymous feedback drawn from the team’s conversations as a whole.

Does my team see my observations?

The person you wrote about sees your note, under Feedback & Recognition. Your rating of how consistently they get things done is never shown to them, or to anyone else on the team.

Someone on my team has no account yet.

They show as Pending. Open Manage, and tap Invite beside them: that creates their account and emails them a link. Adding someone never contacts them on its own.

Can I hand the team to someone else?

Not yourself. Changing who leads a team is done by the company administrator, from the team’s settings. You stay on the team as a member.

I lead more than one team.

Your home screen lists them under Choose a team. Open one, and Switch team under its name takes you to the others. Your own Build and points are the same across all of them.

Why are there extra questions in my mornings?

Because you lead a team, Snubbas asks a couple of questions about it each day — where the team is heading, what is holding it back, and where your attention would make the most difference — before it helps you with your own Build.

Can I remove someone from the team?

Yes: Manage → tap the person → Remove from team. They stop appearing on the dashboard; their account, Builds and history are kept. Removing them from the company altogether is the administrator’s job.

What is the difference between a team build and a company build?

Company builds are set by the administrator and show on every team’s dashboard, tagged Company. Team builds are yours: what this team is working toward. Both are what your people’s daily Builds should add up to.
